Hiring Software Testers and Quality Engineers: Start with the Risk

The short answer: Recruit for the quality problem you need solved. Test analysis, automation engineering, SDET capability and test leadership overlap, but they are not interchangeable roles.

If releases are slowed by manual regression testing, an automation specialist may help. If defects are escaping production because requirements are ambiguous, an experienced test analyst may be a better first hire. A programme spanning multiple systems may need test leadership, environments and coordination.

Distinguish the roles

Manual testers combine exploratory thinking, business understanding and defect analysis. Automation engineers build and maintain repeatable checks. SDETs bring more software engineering capability to test infrastructure and frameworks. Test leads coordinate strategy, coverage, dependencies and reporting.

Write the role around the system, delivery model and expected responsibilities rather than combining all four into one impossible vacancy.

Assess how someone thinks about coverage

Describe a customer-registration or payment workflow. Ask what might fail, which tests matter most and why. Explore boundaries, integrations, test data, accessibility and production risk. A good candidate should explain what not to test immediately as well as what to prioritise.

Look beyond automation tools

Playwright, Selenium and Cypress are useful tools, but they do not tell you whether a test suite is maintainable. Ask how candidates diagnose flaky tests, structure test code, choose stable assertions and integrate testing into CI/CD.

A test suite with a high count can still provide poor confidence. Ask for outcomes, not vanity metrics.

Assess collaboration

Quality engineers often need to challenge assumptions without alienating the team. Ask about a defect that was disputed, how its business impact was explained and what the team decided.

Role-brief checklist

  • Systems, test environments and release cadence are documented.
  • Manual, automation and leadership responsibilities are distinct.
  • Required tool depth is realistic.
  • Interview scenarios reflect the product’s genuine risks.
